Terra2Vita started as a research project and became an organization, which meant learning a category of work that has nothing to do with science. Most of it was unglamorous and none of it was optional.
Calendars are the hard constraint
Students do not control their schedules. School, exams, and family commitments set the boundaries, and pretending otherwise produces missed commitments. We plan programming around the academic calendar and treat exam periods as unavailable rather than negotiable.
Write things down early
Curriculum plans, contact lists, session notes, and decisions all felt memorizable at first. They were not. Documentation is what makes it possible to hand work to someone else, and handing work to someone else is the only way an organization outlives one person's availability.
Say no in public
Interesting opportunities arrive faster than capacity grows. Declining clearly, with a reason, is better than accepting and delivering late. It also protects the programs already running, which is where the actual impact lives.
The part that gets easier
Asking for help. Librarians, teachers, researchers, and local organizations said yes far more often than we expected. The main obstacle was our own hesitation to ask, and that is a cheap problem to fix.
